It took us 5 years to reach this realization.

As a sales leader, you’re probably familiar with this:

You’re sitting in a deal review while reps confidently claim that every opportunity is "definitely closing this month," even though the red flags are impossible to miss.

You are not alone.

As sales leaders, we often act as detectives rather than coaches in these sessions.

Most SaaS reps in our network aim for an OTE of 300k+.

Some are even targeting €1 million.

But the reality?

Most are stuck under 200k.

The main reason?

Poor deal qualification and inefficient review processes.

Top performers know:

Qualifying out bad opportunities early frees up massive resources.

Resources you can invest in acquiring deals that actually fit your ideal customer profile.

High performers don't juggle a massive volume of deals...

they focus on the right opportunities.

We spent years observing A-players closing deals.

What sets them apart from the rest?

How do they manage to perform consistently while others miss their targets?

The differentiator wasn't their charisma or product knowledge,

but their uncompromising, objective assessment of deal health.

However, putting this into practice remained a challenge.

We needed a more pragmatic approach.

Three core elements make deal reviews so simple that (as they say) even my grandma could manage them.

The three pillars of our no-BS deal review

1) The Deal Pulse

Just as a fitness tracker monitors our heart rate, our system tracks activity within sales opportunities (emails, calls, meetings, etc.).

The principle is simple but effective:

No activity = flatline = the deal is dead.

Too many opportunities gather dust in pipelines for months while reps claim:

"The prospect is currently evaluating internally."

But real buyer engagement follows measurable patterns.

The pulse doesn't lie.

2) Deal Warning System

More than 3 warnings, and the deal is guaranteed not to close this month/quarter.

These warnings cover critical factors such as:

  • Ghosting (no response from prospect)
  • No decision-maker involved
  • Price was never discussed
  • Buying process is unknown
  • Strong competition mentioned
  • Customer doesn't see a real problem
  • No sense of urgency created
  • Buyer isn't involving their colleagues

Here is an example:

In every failed AE deal we’ve analyzed...

truly EVERY time: the AE took too little control of the sales process.

However, it is the AE's job to define a clear process...

instead of leading properly and clearly, many AEs leave the process management to the buyer.

That is a major mistake.

3) The 3-strikes rule

Maximum discipline:

Cut any deal that doesn't meet the criteria.

3 strikes and the deal is out.

Unless the rep can present a solid business case for it.

Sound harsh?

But it creates clear accountability.

When a rep disqualifies a deal faster, the following things happen:

  1. They close faster because they focus on deals in the ideal customer profile
  2. They prioritize deals based on clear activities
  3. Your forecasts become more reliable

Why does this approach work?

The fundamental problem with classic deal reviews:

Too many opinions

A CRO in our network put it perfectly:

"We are currently selling in a demand-neutral to demand-negative environment. That requires a COMPLETELY different skillset."

In the current market environment, "wishful thinking" is dangerous because it destroys any reliable forecast.

Our system enforces objective deal evaluations.

It is NOT your customer's responsibility to define the optimal process.

It is YOURS.

Similarly, it is not your rep's job to decide whether a deal belongs in this month's forecast – the data must show that.
